For Black Friday customer service, the busy days bring the same questions again and again: does the code work on reduced items, when does the sale end, can I return what I bought? In 2026, Black Friday falls on Friday 27 November and Cyber Monday on Monday 30 November. This guide splits preparation into seven stages, one per day of the final week.
For rota planning and seasonality in reports, see our guides to customer service staffing and to telling a seasonal dip from a real change. Here the focus is one specific campaign: what your team needs to know before customers ask, and who settles the cases nobody planned for. The store used in the examples is fictional.
Seven stages for the final week before the campaign
Each stage ends with an output you can check: a document, a published answer, a schedule or a calendar entry. With a small team you can merge two adjacent stages, but do not skip the test or the choice of an owner.
- Day 7: terms in one document.Collect start and end dates and times, eligible products, discount levels, codes and the rules for combining offers.
- Day 6: list of exceptions.Write down situations where a standard reply is not enough and assign a decision-maker to each one.
- Day 5: replies and FAQ.Publish answers to the most common questions and prepare shared team templates with fields to fill in.
- Day 4: availability.Decide when people staff the chat and what customers see outside those hours.
- Day 3: the queue.Decide which cases come first, how you label them and who picks up the longest waits.
- Day 2: live test.Walk the customer path on the live site: code, basket, chat, form and an agent reply.
- Day 1: owner and briefing.Name the person responsible for campaign support and brief the team on the plan for the first sale day.
Promotion terms and exceptions, before customers ask
Unclear terms create more sale-day work than difficult questions. If an ad promises "up to 40% off" and support does not know which categories qualify, every conversation starts with fact-finding. Ask for one document with dates, times, eligible products, codes and the rule for stacking discounts. Agree what happens to an order placed one minute after the sale ends.
Under EU price indication rules amended by Directive (EU) 2019/2161 and applied from 28 May 2022, a price reduction must show the trader's lowest price in at least the prior 30 days. EUR-Lex. It sets the seller's duty, not how to answer a customer; this article is not legal advice.
When customers ask "is this a real discount?", your team should know where the reference price appears and who handles the complaint. Put the other exceptions in a table. For a fictional kitchenware store, it looks like this:
Scroll the table sideways to see all columns.
| Situation | First reply | Who decides |
|---|---|---|
| Code fails in the basket | Ask for the code and basket contents | Agent, following the terms |
| Order placed just after the sale ends | Say you are checking the order time | Sales manager |
| Question about the pre-sale price | Point to the reference price on the product page | Person responsible for pricing |
| Discount request for an order placed before the sale | Explain the promotion rules honestly | Campaign owner |
A failing code can have several causes; keep the diagnostic routine from our guide to a discount code that does not work ready. Returns of sale purchases are covered in our article on return policies. Here, every row just needs a named person and a holding reply. Reply templates for questions about the reference price behind a discount are collected in the guide to questions about the lowest 30-day price.
Saved replies and a campaign FAQ
Turn the terms document into two kinds of content. The first is a public campaign FAQ customers find themselves: dates, eligible products, combining discounts, shipping and returns. The second is a set of team templates, short replies with space for an order number or product name. Choosing topics is covered in our guide to website knowledge bases and FAQs. Parcel timing questions have their own guide to pre-holiday delivery dates.
The sale covers products with the Black Friday label and runs until Monday 30 November, 11:59 p.m. The discount cannot be combined with other codes. If the basket price differs from the product page, send me a screenshot and I will check it right away.
In Meetlead, you publish help articles in the widget in Polish, English and German, and customers can search them before starting a chat. Shared team macros support categories and variables, so every agent gives the same answer about sale dates. If you use Meet AI, plan changes ahead: external knowledge sources do not refresh on their own, and you can start a full manual refresh at most once every 7 days. Put the campaign terms in a help article instead, because published help articles flow into the knowledge base automatically.
Chat availability and the queue on sale day
Decide when people staff the chat and publish those hours before the campaign. Outside them, show an honest message and a way to leave a note, not a window that only looks active. In Meetlead you set the schedule separately for each website, and an agent counts as available only while the panel is actively connected. The offline form and, if you enable it, a callback request create a ticket your team returns to during working hours.
The sale-day queue needs a simple order. First come cases blocking a purchase right now: code, basket, payment. Next come questions about orders already placed, and last come general questions about the offer that the FAQ answers. Tag every campaign conversation so you can separate them from routine cases later. General rules for ordering work are in our guide to queue priorities.
- Chat hours are listed in the campaign FAQ.
- The out-of-hours message says when a reply will come.
- Every campaign conversation gets the same tag.
- A named person picks up the longest-waiting chats.
- A message for a longer queue is ready to send.
In the Meetlead inbox, the filter for conversations awaiting a reply and sorting by longest wait show who has been waiting the longest. For delayed replies, see our guide to chat waiting messages.
Testing the customer path on the live site
Two days before launch, walk the whole path the way a customer would, on a phone and on a desktop. Add a sale item, enter the code, check the price in the basket and ask a question in the chat. Then send a message outside staffed hours and check that the ticket lands where it should.
The test covers the team as well. Ask an agent to answer three questions from the exceptions table using only the prepared material. If they have to ask a colleague, the terms document or a template is missing something. Fix it at once and record what you changed so nobody works from an old version.
Campaign owner, briefing and the post-weekend review
Name one person who owns support during the campaign. They decide on exceptions, update the FAQ when terms change and pass problems to marketing. Without them, the team discovers a broken code in the tenth conversation while the ad keeps promoting it.
The briefing the day before launch takes about fifteen minutes. Cover the hours, the order of cases, the exceptions table and where the saved replies live. Agree who covers the first hours of the sale, because questions can start as soon as it goes live.
Shopify reported 14.6 billion US dollars in merchant sales over the 2025 Black Friday Cyber Monday weekend, from more than 81 million buyers. In a survey of 1,120 internet users in Germany, Bitkom found that 52% planned to shop during Black Friday or Cyber Week 2025. Shopify, Bitkom. These figures show the scale of the event, not how many questions your store will get.
After the campaign, review the tagged conversations: which questions kept coming despite the FAQ, which exceptions needed a decision and when the queue was longest. The November peak will also distort December month-on-month comparisons, so mark it in your reports. The same review works after the January wave of gift returns, covered in our guide to handling gift returns after Christmas.
Questions about Black Friday customer service
Do I need extra staff for Black Friday? Not always. First check how much a campaign FAQ and good templates absorb, then count the missing hours. If the queue still exceeds what your team can handle, an honest message about reply times beats a chat that only looks staffed.
What if the promotion terms change during the campaign? The campaign owner updates the terms document first, then the FAQ and templates, and finally tells the team in a note. Reply in the same conversation to customers who asked earlier if the change affects them. Record when it changed; it helps with complaints and price questions.
